03 Build: Partner Program Build
A partner list is not a program. A system that turns partners into pipeline is.
A 120-day build that chooses the partners worth building for, writes the rules and economics, puts attribution and deal registration into the CRM, and launches with a first group of partners.
- Length
- 120 days; 90 for two partner types or fewer
- Format
- Built and launched with your team
- You get
- Program live, attribution in the CRM, first partners onboarded
- Best for
- Several partner types and no program structure
The situation
Most growth-stage AI and data companies already have partners in their deals: systems integrators that implement, technology partners they integrate with, advisors who refer, and resellers who ask for a discount. What they lack is a program. There are no agreed partner types, no rules for who owns an account, and no attribution the CFO accepts.
In a September 2025 survey by PartnerStack and Wynter, mid-market and enterprise SaaS companies reported that 35% of new pipeline was partner-influenced or sourced, yet only 42% used multi-touch attribution. In 2026 the AI model platforms and the hyperscalers are funding systems integrators to build AI practices, which makes a program that plugs into that services layer worth more than ever.
By day 120
- The program launched: partner types, value propositions, structure, benefits, and agreements approved.
- Attribution and deal registration live in the CRM, on definitions the CRO and CFO signed.
- A first group of 5 to 12 partners signed and onboarded, chosen on evidence.
- First partner-sourced opportunities created and tracked, and the search for the permanent partner leader launched.
Never promised
Partner revenue follows the client’s own sales cycle, so it is tracked from day one and never promised inside the window.
- A partner-sourced bookings figure inside the 120 days.
- A percentage of revenue through partners, or a number of active partners at scale.
- Any platform program status or development funds.
- A hire date for the permanent partner leader.
Signature outputs
- Partner Segmentation and Priority Model
- Every current and candidate partner scored on reach into target customers and ability to deliver value with the product. Decides who to build for first.
- Program Blueprint
- Value propositions by partner type, structure at launch, benefits and requirements, and the 12-month path.
- Rules of Engagement and Deal Registration Playbook
- Account ownership, registration windows, conflict resolution, and how partners co-sell with the direct team.
- Partner Economics Model
- How each partner type is rewarded, what each costs to serve, and conservative and expected pipeline scenarios built from the client’s own numbers.

Recruiting
Partner outreach is led by the client’s team. Henry Advisory selects the targets, writes the pitch, and joins the first conversations, so the partner relationships stay with the client after the handoff. For two partner types or fewer, a 90-day version compresses the launch and handoff with the same deliverables.
